How many new customers does a chatbot need to pay for itself?

Written by the Allinaa team · Updated

One question decides whether a chatbot pays: how many extra customers would it have to bring in to cover its cost? The answer below uses your numbers and Allinaa's published prices. It does not assume the chatbot will raise your sales by any amount, because nobody can know that for your business in advance.

Step 1: your cost for the period

The cost of a plan for a number of months is:

Cost = setup fee, if any + (monthly fee × months)

Allinaa charges no setup fee, so for its plans the cost is the monthly fee times the number of months. The first-year totals at the published prices are worked out in how much an AI chatbot costs, together with the costs people forget. The break-even table below uses those first-year totals.

Step 2: what one new customer is worth to you

Take your average first-year revenue from a new customer and multiply it by your margin, written as a decimal: the share of each sale you keep after direct costs such as materials and labor.

Profit per new customer = average customer value × margin

Use the value of the first year only if you want a cautious answer. A dentist, a gym or an accountant may keep a client for years, but counting only the first year keeps the result cautious.

Step 3: break-even customers

Break-even customers = cost for the period ÷ profit per new customer, rounded up.

The table shows the first-year break-even for a range of profit-per-customer values. Find the row closest to yours.

Profit per new customerStandard, first 12 months ($4,200)Premium, first 12 months ($9,600)
$5084 customers192 customers
$10042 customers96 customers
$25017 customers39 customers
$5009 customers20 customers
$1,0005 customers10 customers
$2,5002 customers4 customers

A worked example, purely illustrative: a home cleaning company whose average new client spends $1,200 in the first year, at a margin of 0.35, keeps $420 per new client. Standard's first-year cost of $4,200 divided by $420 is exactly 10, so 10 extra clients in the year would cover it. That is less than one a month.

Why we don't assume a conversion lift

Many chatbot calculators ask for your traffic and then apply an expected increase in conversions. That number is a guess, and it does most of the work in the result. A business with few visitors, or with customers who always phone first, may see little change. A business that misses evening inquiries may see a lot. We would rather show you the target and let you measure the real effect.

Break-even customers is a target you can check against reality: did the assistant capture inquiries that turned into customers you would not otherwise have had?

Measuring the real effect during your trial

  1. Before the trial, write down how many inquiries you receive in a normal two weeks, from forms, e-mail and phone.
  2. Run the 14-day free trial on your real website.
  3. Count the inquiries that came through the assistant and note which ones arrived outside business hours or asked something your site does not answer clearly.
  4. Follow up on them and track which ones become customers.
  5. Compare that pace with the break-even number above.

Two weeks is a short sample, so treat it as a direction, not a verdict. The guide on measuring chatbot results covers a longer routine.

Assumptions and formulas, in full

  • Prices are Allinaa's published monthly prices, with no setup fee. Taxes are not included.
  • Your own time for reviewing conversations and answering inquiries is not priced in. Add it if you want a stricter test.
  • Provider fees for paid messaging apps are not included; they are billed by the provider to the business.
  • The calculation counts only new customers. It ignores time saved on repeat questions, which can matter as much.
  • Break-even customers are rounded up to whole customers.

Frequently asked questions

Why is there no traffic or conversion rate in the table?

Because any expected increase in conversions would be a guess. The table gives you a target number of customers that you can check against what really happens.

Should I use first-year or lifetime customer value?

First-year value gives a cautious answer. If your customers usually stay for years, the lifetime figure is more realistic, but harder to prove.

Does the cost include the free trial?

The 14-day trial is free and not included. Monthly service starts when Allinaa activates your service.
